Why didn't they execute Ulfric first?

    It's a generic, nameless Imperial Captain who orders the execution. You can kill her if you follow Ralof.

    Possible good point, though if I were the Emperor I would try to find a common ground with them to join for personal interest. You could be right though, the Skaal may just tell the Empire to bugger off no matter what.

    Too bad he doesn't realize that unless/until he ends up in Sovngarde and sees soldiers from both sides getting nommed by Alduin.

    I agree with this.

    Hadlof and Alvdur make for really nice introductions to the factions, and you can feel comfortable with either choice.  But you're also not locked into fighting for that side (or any side) just because you chose to enter a keep with one guy or the other in order to avoid becoming a Scooby Snack for a gigantic spiky dragon.
